Property lead routing means sorting every incoming enquiry into the right queue (tenant, buyer, seller or landlord) and handing it to the agent best placed to handle it. An AI routing agent can do this on WhatsApp in seconds, using the first few messages, so agents stop chasing the wrong people and leads stop waiting.
- Route by intent first (rent, buy, sell, let), then by area, price band and language.
- A routing agent reads the first messages, asks one clarifying question if unsure, and tags the lead.
- Rules should be written by the agency principal, not guessed by the AI.
- Tenants, buyers, sellers and landlords need different questions and different follow-up.
- Unclear enquiries should go to a human desk, not to a random agent.
- Review misrouted leads weekly and adjust the rules.
What is property lead routing, and why does it matter?
Property lead routing is the step between a lead arriving and an agent picking it up: deciding who the person is, what they want and who should reply. When the step is slow or wrong, good leads wait or land with an agent who does not work that area.
Most agencies do this by hand. One admin person or a group chat reads each enquiry and shouts a name. That works with ten leads a day. It breaks when a weekend ad brings in sixty, or when the admin is on leave.
An AI routing agent does the same job continuously. It reads the first messages, works out the intent, applies your assignment rules and sends the agent a short summary. For a wider picture, see how an AI Agent Office splits work between roles.
How can AI tell a tenant from a buyer?
AI tells a tenant from a buyer by reading the words and the listing they referred to, and by asking one short question when it is unclear. Most enquiries are obvious, and the rest need only a single clarifier.
| Signal in the chat | Likely intent | Routing action |
|---|---|---|
| 'Sewa berapa?' or 'rent per month?' | Tenant | Rental queue |
| 'Price? Can loan?' or 'freehold?' | Buyer | Sales queue |
| 'I want to sell my house' or 'how much can sell' | Seller | Listing desk (senior agent) |
| 'I have a unit to rent out' | Landlord | Property management or rental agent |
| 'Looking around Cheras' | Unclear | One clarifying question, then route |
A quick note on the last row. Phrases like 'looking for a place' are common in Malaysian chats, and they could mean rent or buy. The AI should simply ask, 'Are you looking to rent or to buy?', and then proceed.
What the conversation looks like
Hi, saw your post about Cheras. Got place?
Hi! Yes, we have several in Cheras. Are you looking to rent, or to buy?
Rent first la, just start work
Got it. What monthly budget are you comfortable with, and how many people will stay?
Around 1.5k, 2 pax
Thanks. I will pass you to our rental agent for Cheras, who can arrange viewings this week. Do you prefer weekday evening or weekend?
Illustrative example.
Behind the chat, the lead was tagged 'tenant, Cheras, budget 1.5k, 2 pax, weekday evening or weekend' and assigned to the rental agent covering that area.
How do you set up AI lead routing step by step?
You set up AI lead routing in six steps. Only the last two involve any technology; the first four are decisions your agency makes.
- List the queues. Typical queues are rental, sales, new launch, listing (sellers), landlords and unclear. Smaller agencies may only need three.
- Write assignment rules. Decide how agents receive leads: by area, by price band, by language, by who is on duty, or round-robin within a team.
- Decide what must not be automated. For example, large sellers or key landlords always go to a named senior person.
- Write the questions for each queue. A tenant needs budget, move-in date, number of occupants and pets. A buyer needs purpose, budget and payment route. A seller needs address, ownership type and reason for selling.
- Build and test. Test with real chat history, including mixed language and photo-only messages.
- Review weekly. Open the misrouted leads and change the rule that caused them.
What rules decide which agent gets the lead?
The assignment rule is whatever your agency principal says it is, because routing is a business decision, not a technical one. AI applies the rule consistently once it is written down.
| Rule | Good for | Watch out for |
|---|---|---|
| By area | Agents who know a neighbourhood | Leads from outside any covered area need a fallback |
| By price band | Senior agents on high-value units | Budget is often unknown at first |
| By language | Matching Chinese, Malay or English speakers | Buyers may switch language mid-chat |
| By who is on duty | Fast replies at night and weekends | Needs a clear duty roster |
| Round-robin | Fair sharing among equals | Ignores fit and skill |

Why do tenants, buyers and sellers need different handling?
Each group wants something different and moves on a different clock, so one script for all of them loses people. Tenants usually need a place quickly. Buyers think in weeks or months. Sellers want an assessment of the market.
- Tenants ask about rent, deposit, furnishing and move-in date. The AI answers from the listing and offers viewing times. Rental leads go cold fast, so speed matters most here.
- Buyers need qualifying and patient follow-up. Read our guide on qualifying property leads on WhatsApp.
- Sellers want a valuation or market view. The AI collects address and basic details, then a registered agent or valuer takes over. AI does not quote a value.
- Landlords may want tenant-finding or ongoing management. Hand to the person who handles that service.
Landlords and tenants who sign also generate later work, such as rent reminders and repair requests. That is covered in rent reminders and repairs on WhatsApp.
What does routing look like in a Malaysian agency?
A Malaysian agency often has a mix of registered negotiators, a few senior agents, a rental team and sometimes a new-launch project desk, all behind one marketing number. Routing has to respect who is allowed to do what.
- Registration. Property negotiation is regulated. The Board of Valuers, Appraisers, Estate Agents and Property Managers lists registration rules at lppeh.gov.my. Route enquiries only to registered agents, and check status through the LPEPH search.
- New launch versus subsale. Developer projects are often handled by a separate team with its own sales kit.
- Foreign and local tenants. Passport or IC checks happen later. At the routing stage, collect only what is needed to pick the agent.
- Deposit habits. Rental deposits are usually discussed at the offer stage. The AI should not quote deposit rules unless you wrote them into its instructions.
The advertising side matters too. Our REN advertising guide explains what must appear in listings, which affects what leads quote back to you.
What should the AI do when it cannot route a lead?
When the AI cannot tell intent, area or language, it should send the lead to a human desk with a summary instead of guessing. A wrong guess costs more than a short delay.
- Photo-only or voice-only messages with no clear request (the AI still tries to read them, then flags if unsure).
- Agents asking for property they already represent.
- Complaints about a previous viewing.
- Anything about legal disputes, evictions or fees.
Agree with the team who watches the human desk and how quickly. Customers expect a person to be reachable, as covered in our handover guide.
How should lead data be kept?
Keep only what routing needs, use tags instead of long notes, and follow Malaysia's PDPA requirements. Phone number, intent, area, budget band and language are enough to route.
Mixing buyer and tenant data in one open spreadsheet is a common problem. Give agents access only to the leads assigned to them.
How does a ChatsHero AI Agent Office route property leads?
ChatsHero, a Malaysian AI agent platform, gives a property agency a receptionist agent that reads the first messages, a routing step that tags tenant, buyer, seller or landlord, and a sales or booking agent for each queue. Human agents are alerted with a summary, and anything unclear goes to a person.
Rules come from your agency's own SOP, listings and area coverage. Humans can step in at any point. To see your own enquiry types sorted live, book the free 30-minute Zoom demo.
Frequently Asked Questions
What is property lead routing?
It is the process of sorting incoming enquiries by intent (rent, buy, sell or let) and assigning each to the right agent or team. AI can do this automatically on WhatsApp using your rules.
Can AI decide which agent should get a lead?
AI can apply the rules your agency sets, such as area, price band, language or duty roster. The agency decides the rules and reviews misrouted leads.
What if the customer's message is unclear?
The AI asks one clarifying question, such as whether they want to rent or buy. If it is still unclear, the lead goes to a human desk with a summary.
Should AI quote property prices or valuations?
It can share listed prices from your approved data. It should not give valuations or negotiate. Those stay with registered agents and valuers.
Do small agencies need lead routing?
If one person handles everything, simple tagging may be enough. Routing helps once two or more agents share leads or enquiries arrive outside office hours.
