A retail chain WhatsApp chatbot works when one AI agent reads a single branch data sheet and answers with the right hours, address, stock and promo for the outlet the customer means. The hard part is not the AI. It is keeping every outlet's facts correct in one place, so the agent never sends a customer to a closed shop.
- The branch data sheet is the product: one row per outlet, one owner, updated in one place.
- The agent should first work out which outlet the customer means, using area, postcode or location pin.
- Public holidays, state holidays and renovation closures are where chains go wrong.
- Outlet-specific stock should be answered only if live data exists; otherwise route to the branch.
- Head office rules (price, promo, returns) stay central, while branch facts stay local.
- Give branch managers a simple way to correct their own row, with a head-office check.
What goes wrong when a retail chain uses one WhatsApp number?
When a retail chain uses one WhatsApp number, the same staff must answer for every outlet, and mistakes about hours, addresses and stock send customers to the wrong shop. A customer who drives twenty minutes to a closed branch rarely tries again.
A chain with eight outlets has eight sets of opening hours, eight sets of holiday closures, local promotions, different stock and different managers. Head office staff on the shared number cannot hold all of this in memory, so they ask the outlet, the outlet replies late, and the customer waits.
An AI agent can hold all eight sets at once. But it is only right if the information it reads is right. That is why this guide begins with data, not technology.
What should a branch data sheet contain?
A branch data sheet should have one row per outlet and a fixed set of columns, so the AI never has to guess. Keep it as a spreadsheet at first. ChatsHero, a Malaysian AI agent platform, works with Google Sheets, so a spreadsheet is a practical starting point.
| Column | Example | Who updates it |
|---|---|---|
| Outlet name and code | Mid Valley branch, OUT-03 | Head office |
| Address, postcode, map link | Full address and a pinned location | Head office |
| Opening hours by weekday | 10am to 10pm daily | Branch manager |
| Special closures | Renovation until a date, staff event | Branch manager |
| Parking and access | Basement level 2, near entrance B | Branch manager |
| Services at this outlet | Alteration counter, gift wrap, pickup | Head office |
| Local contact for handover | Manager name and extension, no personal numbers in public | Branch manager |
| Local promo | Opening week offer, end date | Head office |
Two columns save more trouble than the rest: special closures and local promo. Both change often and are the first to go stale. Put an end date on every promo so the AI stops quoting it automatically.
How does the AI know which outlet the customer means?
The AI works out the outlet by asking one short question, 'Which area are you in?', or by reading a location the customer shares. It should confirm back in one line before giving details.
Hi, what time you close today? I'm near Subang
Hi! The nearest outlet to Subang is our SS15 branch. It is open until 9pm today. Would you like the address and parking details?
Yes. And got stock for the 20L storage box?
SS15 is at the address below, with parking at the back lot. For stock, I can see the 20L box is listed as available at that outlet as of this morning. The branch team can reserve one for you if you tell me your name and when you will arrive.
Illustrative example.
The AI does two things well here. It picks the nearest outlet and says which one it chose, so the customer can correct it. It also puts a time marker on the stock answer. If you do not have live stock data per outlet, remove the stock sentence and say the branch will confirm.
Our post on helping customers find the nearest branch goes deeper on location handling, and multi-branch appointments covers the same problem for service businesses.
How do you handle holidays and closures across states?
You handle holidays by putting each outlet's closing days in its data row, since some public holidays apply to the whole country and others only to a state. Do not let the AI assume that every outlet opens or closes together.
The Prime Minister's Department publishes the list of public holidays for 2027. Use it as the starting point for national dates, then add your state holidays and your mall's own closing times. Festive seasons such as CNY, Hari Raya and Deepavali bring changed hours at many malls, so ask each branch manager to confirm their dates in writing a month ahead.
The best practice is a yearly calendar sheet linked to the branch data, with the AI told to answer 'are you open on...' only from that sheet.

What should be central and what should be local?
Price, returns, warranty and brand promotions should be central, while hours, address, local stock and local events should be local. Mixing the two causes the confusing 'but the other branch said...' conversations.
- Central: product price list, return policy, membership rules, loyalty points, brand-wide campaign terms.
- Local: opening hours, parking, services available, local pickup, branch-only events.
- Mixed: stock. Central catalogue, local quantity.
If a price differs by outlet, such as an airport or an island location, write that as an explicit rule. Do not leave the AI to work it out.
What about business customers and franchise outlets?
Business customers and franchise owners have different needs from walk-in shoppers, so tag them and give them a different path. A company ordering uniforms or stationery wants a quote and an invoice, not store hours.
If some outlets are franchised, decide who answers for them. Many chains keep customer-facing information central but route franchise operations questions, such as stock top-up or marketing materials, to a separate franchise support contact. A second AI role can serve those franchisees with internal FAQs, similar to the one described in our guide to a WhatsApp AI assistant for staff SOP.
When should the AI hand over to a branch?
The AI should hand over when a customer wants to reserve an item, report a problem with a purchase, ask for an exchange or discuss something that needs the branch's own judgement. The handover should name the outlet and carry the chat summary.
- Reservations and held items, because the branch must set the item aside.
- Exchanges and refunds that depend on the receipt and the item's condition.
- Complaints about staff or service at a particular outlet.
- Bulk or corporate orders.
Set a rule for what happens outside shop hours: the AI tells the customer the branch will reply when it opens, logs the case, and the first person in the next morning sees the list. Our guide to after-hours WhatsApp replies covers the wording.
How do you keep branch information correct over time?
You keep it correct with a monthly audit and a named owner for each row. Ask the AI's weekly report to list the questions it could not answer or where customers corrected it. Those are the rows to check.
- Assign a head-office data owner for the whole sheet.
- Assign a branch manager for each row, with a reminder on the first of each month.
- Review the AI's unanswered questions every week.
- Mystery-check one outlet per month by asking the AI and then phoning the branch.
How does a ChatsHero AI Agent Office serve a retail chain?
A ChatsHero AI Agent Office serves a chain with a receptionist that finds the right outlet and answers from the branch data, a sales employee that handles central product and promo questions, and a reporting employee that tells head office what customers asked per outlet. It runs on the official WhatsApp Business API, which supports several staff on one number.
ChatsHero, a Malaysian AI agent platform, builds the setup from your own price list, SOP and FAQ, tags contacts by outlet from the chat, and hands over to branch staff when needed. A free 30-minute Zoom demo using your real branch list will show how it answers. For the base idea, read what an AI Agent Office is.
Frequently Asked Questions
Can one AI chatbot serve all outlets of a retail chain?
Yes, if it reads a single branch data sheet with one row per outlet and works out which outlet the customer means. The accuracy of that sheet decides the accuracy of the answers.
Can the AI tell customers which branch has stock?
Only if it can read current stock data per outlet. If you have no live data, the AI should say the branch will confirm and hand over.
How does the AI handle different opening hours on public holidays?
Put each outlet's holiday and special closing dates in the data sheet or a linked calendar. The AI should answer from that sheet, not assume.
Can branch managers update their own details?
They can if you give them access to their own row in a shared sheet. Keep a head-office check so one wrong edit does not reach customers.
Do I need a separate WhatsApp number for each outlet?
Not necessarily. Many chains use one number with outlet routing. Whether to split depends on volume and how your branches work, and it is worth discussing in a demo.
Does ChatsHero have a free trial?
No free trial, but there is a free 30-minute Zoom demo.
